At a toll mobility company, more than ten QA teams worked across several TestRail and TestLink environments, each with different models and practices. The programme assessed those repositories, rationalised their differences, consolidated the useful data and migrated several thousand tests into one shared Xray target.
The challenge
Information scattered across teams, tools and repositories limited shared visibility and required manual reconciliation. The migration had to preserve several thousand tests while harmonising their structure and making progress directly accessible in Jira. Each source first had to be understood before it could join a shared model.
Delivered end to end
Within Ovyka, I led and delivered the complete workstream: current-state assessment, target and architecture definition, migration-tool development, repository rationalisation and consolidation, migration controls, team enablement, user support and ongoing application maintenance.
The approach
Data from the TestRail and TestLink environments was extracted and transformed using purpose-built migration tools before being imported into Xray. The work went beyond moving data: mappings had to be defined, differences between teams resolved, useful repositories consolidated, migrated data verified and users supported in the target environment.
The new environment brought test management closer to project tracking and made progress, traceability and responsibilities easier to understand.
The published results
Several thousand tests were migrated within a few weeks. Every team moved successfully to the shared Xray target, and the number of recorded test issues subsequently doubled, indicating that the platform had become more deeply embedded in collective working practices.
